What this looks like in practice.

The situation

A mid-size short-term insurer, Gauteng.

Claims volumes growing around 15% a year; assessor headcount flat.
Three AI pilots running for eighteen months. None in production.
Data spread across a policy system, a claims system and spreadsheets.
Board asking for "an AI strategy" by year-end – nobody sure what that means.
Diagnostic – six weeks

Map every decision in the claims value chain. Of eleven candidate use cases, two – claims triage and document extraction – carry most of the value. Two of the three pilots are stopped, with the reasons written down.

Roadmap – weeks six to ten

A sequenced twelve-month roadmap: fix the data contracts first, then triage, then extraction. A model-risk forum with a named owner. A business case the board approves in one sitting because it says what will be measured.

Build and change – months three to twelve

Triage goes live with assessors in the loop, not replaced by it. Assessors are retrained onto complex claims. Adoption is tracked weekly; the change plan is adjusted when it stalls – because it will.

What changes

Simple claims triaged in hours rather than days. Assessor time redirected to the claims that need judgement. One governed AI capability in production instead of three pilots – and an organisation that knows how to add the next one.

What we hear before the first call.

Which organisations do you work with?+

Mid-size South African enterprises – large enough to have real operational complexity, small enough that a decision can be made in a room. Across industrials, insurance, logistics, financial services, mining, retail, healthcare and the public sector.

Do you advise, or do you build?+

Both, in sequence. We start with diagnostic and strategy work, and stay through delivery as an embedded partner. We do not resell software and take no vendor commission, which is why we can be blunt about the stack you already own.

How long does an engagement take?+

A discovery call takes an hour. A diagnostic typically runs six weeks. Transformation programmes run from several months to a few years, in phases – each with a defined exit, so you are never committed to the next phase by default.

How is the work priced?+

Diagnostics and roadmaps are fixed-fee, fixed-scope. Delivery partnership runs on a monthly team rate against milestones agreed up front and reported against.

Will you work with our existing IT partners?+

Yes, and often. We are usually the small team that sets direction and holds the larger delivery partner to it. We are not competing for the implementation.

Our AI pilots went nowhere. Is that a problem?+

It is the most common starting point we see. Stalled pilots are useful evidence – they show where value was assumed but not proven, and usually point straight at the data or ownership problem that needs fixing first.
